Getting the employing entity right in a group structure

Case / 2025−22 Experiential education group Group structure · conversions across entities

An education group operating through several related companies, an adventure learning arm, an academy arm, and a parent education entity, sought conversion support for candidates whose day-to-day work spanned the group but whose employment sat with one specific company.

Industry context

Group structures are common in education, where different entities hold different licences, serve different segments, or exist for historical reasons. Staff routinely work across the group. Funding, however, attaches to a specific employing entity with a specific registration and a specific contribution record, and mismatches between where someone works and where they are employed are one of the more common reasons a strong application stalls.

What changed and why CCP applied

Each candidate was converting into a materially different scope: programme leadership, operations, and curriculum-adjacent roles that the group was formalising as it grew. The conversion cases were sound. The structural question was which entity should carry each application.

Our strategy

Employment was traced entity by entity before anything was drafted: which company issued the letter of offer, which company’s contribution record covers the candidate, which company’s registration and shareholding structure would be examined. Where an entity was held by a corporate shareholder, that shareholder’s own registration was included so the ownership chain was visible rather than something the assessor had to request. One application was not approved. That outcome is included here because it is instructive: the group’s structure is not the reason the others succeeded, the consistency of the evidence within each entity is.

OJT activities included

Outcome

Structure
Multiple related operating entities under common ownership
Roles
Programme, operations, and academy-side scopes
Application status
Approvals across entities; one conversion completed through performance evaluation; one application not approved
Strategic value
A group able to convert consistently across its entities rather than only through its best-documented one

Key takeaway

In a group structure, half the application is settled before a word is written: which entity employs this person, and whether every document agrees. Get that wrong and the strongest training plan will not rescue it.
